Pursue The Gifts You Have, Not The One’s You Want

The following post is based on a lesson on using your gifts from Dave Anderson’s book How to Run Your Business by THE BOOK.

David And Goliath

Do you remember reading about David and Goliath? Do you remember how Saul tried to make David wear armor that would not fit him? I laugh when I try to picture David as a youth trying to walk around in Saul’s armor, potentially bumping into tent posts and stepping into the campfires scattered around. It may not have been as close to a scene out of the Carol Burnett show as I have it pictured, but I imagine there had to be some humor in it.

Finally, David threw off Saul’s armor and wore his own shepherd’s clothes. He left Saul’s weapons in the tent and chose to use the sling and the stones he already knew how to use. These fit him. While he had never fought in a war with other soldiers, he had certainly seen his battles protecting the flocks from predators. Instead of using someone else’s armor and weaponry in this new battle, he went with what was familiar to him.

What Can We Learn?

Apparently, he made the right choice. So what can we as leaders learn from this episode? How do we apply it to what we do on a daily basis?

The first place I think to look is back in the Bible. Let’s consider Romans 12:6-8. In this passage, Paul is telling the Romans that different people receive different gifts from God.

When we receive specific gifts, we should use those gifts according to our faith. If one is given the gift of teaching, then they are to teach. Another may be given the gift of encouragement; they should encourage. You have probably read this and understand it.

I believe this is directly related to the story about David and the armor. You see, Saul was trying to get David to wear armor that was not his. It was not fit for him. It was not comfortable to him. It simply would have been a burden to David. It would have hampered his effectiveness against Goliath.

Gifts From God

The same is true about gifts from God. If God has given me the gift of encouragement, but not the gift of leadership, should I try to lead? Just because I want to lead does not mean that is what I should do. In fact, if God has not gifted me in that area, I will only cause problems if I try to do it anyway. If I am not gifted to teach, but I insist on doing so, what kind of results will I get? I may like the idea of teaching, but if God has not gifted me for it, that is not where I will be most effective.

Look at 1 Corinthians 12 and see more discussion on this. In this passage, Paul takes it further and uses the human body and its parts to illustrate his point. Each part has its job to do. Each job is just as important to the health of the body as the next. All deserve honor. None of the parts should aspire to be another part. Instead, each part should embrace the role they have been given and do the best they can at being that part.

Lessons For Leaders

As leaders, we must do the same.

    1. Discover your gifting
    David quickly found that Saul’s armor would not work. You need to determine your gifting. There are tools to accomplish this, but you can also ask those who know you best. Pray for God to reveal it to you.
    2. Embrace that gifting
    David did not hesitate to reject Saul’s armor and revert back to his own tools. Once you know your gifts, embrace them! Know that the Creator of the universe chose you specially for those gifts! They are worthy of honor!
    3. Learn how to best apply that gifting
    David spent years learning accuracy with his sling and stones. Do not expect overnight results in your gifts. Developing these gifts take time. Through prayer, application, and learning from defeats (as well as successes), you will grow in these gifts.
    4. Go to battle!
    David went boldly into battle with his tools. Do not be afraid to fight the battles with your gifts. Do not forget you represent God and He has your back!

Now, go out there and use your own armor!

Correcting Spiritual Drift

In my last post, we talked about what spiritual drift looks like in a Christian business owner or leader. Assuming you have been a Christian for any length of time, you have most likely experienced this kind of drift. The question is how to correct it. What do we need to do to get back on the right path, drawing closer to God?

Antidotes To Spiritual Drift

Well, as I stated in the last post, I was fortunate to hear from a guest speaker at my church recently. His name is Muche Ukegbu, youth pastor at Blueprint Church, and he gave us the following three antidotes to spiritual drift. Take a look at them and see if you think they will work for you!

#1 – Private disciplines

Private disciplines are those “blocking and tackling” basic habits that bring our hearts closer to God on a daily basis. Examples of these disciplines are Bible reading and study, prayer, and fasting. While these may not be the only examples, they are likely the most common.

The point here is that drift often comes as a result of either eroding consistency in these habits OR from a dry spell in the execution of these habits. A great way to begin attacking spiritual drift is to jump back into these habits.

Either start them up again if you have gotten away from them or change them up if they have become dry. Mix up your reading pattern. Find a new study that may help with the struggles you are currently facing. Dig back into prayer in a way that postures your heart for God to mold it.

#2 – Personal Ministry

We are each uniquely wired to do ministry as a part of the body of Christ. When we are fulfilling this role, we are closer to the One who created us for this role. When we are closer to Him, we are not suffering from spiritual drift.

Don’t forget that He formed us to serve AND we are formed when we serve. As we are allowing ourselves to be conformed to the likeness of Christ (Romans 8:29), we will begin to get clarity again with our vision.

If you are not currently involved in some sort of personal ministry, then you need to jump in! If you are, maybe you need to mix that up a bit. Whatever the case, this is a key part of countering spiritual drift.

#3 – Providential relationships

During our lives, God brings people to us that add depth to our spiritual journey. Sometimes we are not even paying attention when this happens and other times we see the impact immediately.

When experiencing spiritual drift, the Christian business owner or leader needs to take an inventory of these types of relationships. Maybe one of these individuals is just the one we need to reach out to for the purpose of support, advice, accountability, or partnership. It just might be that they can tell you immediately what is causing your spiritual drift!

Along this line, we should always remain aware of those God is bringing into our paths. It is very possible that He is introducing someone to us that will play a key role in our spiritual development. Don’t forget that the fruit of the spirit is displayed in community, not in solitude!

Is There Spiritual Drift in Christian Business?

I recently heard a guest speaker at our church that did a fantastic job with his message. As I often do these days, I saw parallels between his message to the church and what we as Christian business owners and leaders need to hear. His message dealt with how individuals, and therefore churches, can experience spiritual drift and how it can be corrected. Let’s look at how this applies to us in Christian business.

Spiritual Drift Is Common

First of all, Christian leaders of all kinds can experience spiritual drift. This happens when the leader slowly and imperceptibly begins to move in a direction that creates increasing distance between himself or herself and God. It is not intentional or even desired. Most often, it is not even noticed until it has already been happening for a while.

Spiritual drift is not always due to stress or strain. In fact, it may be more common during good times. It happens whether these leaders are running businesses as platforms for ministry or serving as staff members in the local church. No Christian leader is immune to spiritual drift.

Spiritual Drift In Christian Business

Now let’s determine what this drift looks like in a Christian business owner or leader. Then we will talk about three steps to correcting this drift.

As we have discussed before, a Christian business owner or leader is one that views his or her business or team from an eternal perspective. This leader understands that the business is a gift and responsibility from God to be used to create eternal returns. Simply put, the goal of a Christian business is to point people toward God and impact their eternity.

If this is the (simplified) vision of the Christian business owner or leader, then any focus that takes the business in a direction away from that vision is a symptom of spiritual drift.

Examples Of Spiritual Drift

When a Christian business owner or leader begins making decisions that are intended to increase his or her personal comfort at the expense of other employees, spiritual drift could exist. The same is true if this leader chooses strategies that do not honor God simply because competition has heated up around him.

When the Christian business leader loses touch with the needs of his or her employees or customers due to other distractions, spiritual drift is likely. Maybe it is nothing more than a loss of passion for the mission. While seemingly harmless, this issue could actually indicate significant drift.

My Experience With Spiritual Drift

The scary thing, as I mentioned earlier, is that this drift often happens without being noticed. I have experienced this myself in our business.

Over the years, I have had great intentions for all sorts of ways to minister to employees or customers. I have started mapping out the plans, but then something would come along and distract me. It did not seem like that big of a distraction at first, but then it would grow.

Various Causes

Maybe this distraction was a crisis or maybe it was an opportunity that presented itself. Either way, my mind was taken off of the ministry focus. Not a huge deal, but it would certainly delay my progress, right?

Well, if you combine this distraction with a weak quiet time streak or some other spiritual weakness, the impact can be greater than you might imagine. In fact, I have looked up several months later only to realize my ministry plans are sitting on the shelf gathering dust.

What To Do About It?

So, assuming we have all experienced this kind of drift at one time or another, what do we do about it? Is it even critical that we address it or should we accept it as part of life? Will our path eventually turn back toward God on its own? Is there any real danger in this kind of drift?

Step Three In Developing An Inner Circle

inner circleThis is the fifth post in a series on developing your own inner circle of leadership in your business. We are on step three of Dave Anderson’s three-step process from his book, How to Run Your Business by The Book. The first steps in developing your inner circle dealt with choosing, investing, and empowering them. In this post, we will discuss holding them accountable for results.

Higher Expectations

While it is common business sense to hold individuals accountable for results on a day-to-day, project-by-project basis, this concept goes even further with your inner circle. If you, as the business owner or leader, are going to carefully select, invest in, and empower a few of the higher-potential members of your team, then you are certainly going to expect a higher degree of “fruit-bearing” from them.

Jesus’ Example

Your goal should be multiplication of impact through your inner circle, just as it was Jesus’ goal with His disciples. Jesus did not expect His disciples to just go around winning people one at a time. He taught them to multiply themselves. That is why they delegated the feeding of the widows to the deacons in Acts 6:1-7.

This idea is also illustrated in the story of Jesus’ encounter with the fig tree in Matthew 21:18. Most people notice that it says Jesus was hungry and was therefore upset at the fig tree with no fruit to eat. But have you ever thought of the other God-given purpose of the fig’s fruit? The fruit of the tree is where the seeds are – its God-given system of multiplication! Could it be that Jesus was more upset about this than His hunger? What are the possible parallels here?

The fig tree was accountable to Jesus for fruit. As a result of its lack of fruit, Jesus cursed the tree and it died.

The lesson of the vine (John 15:1-8) is another example of Jesus holding us accountable for our fruit when He said the branches not producing fruit would be thrown in the fire. While I do not recommend this exact punishment to be inflicted on members of your inner circle, it certainly shows us a clear example of accountability!

Your Inner Circle

So how do we apply this to your inner circle? I think there are several things to consider in holding your inner circle accountable.

    1. Where did they start? If you began with really green members of your inner circle then your expectations are going to be different than if you started with tenured and experienced leaders. You need to refer back to Part 1 of this series when I told you to look at where your group is right now and determine the gap.
    2. The key is progress. Regardless of where you started with your group, are they making progress? Are they growing as a result of the development efforts you are making? Look at them both as a group and as individuals. Are they moving forward together? Is any one individual holding up the progress of the group?
    3. Address shortfalls. If there are shortfalls in their progress – either as a group or as individuals – you must address it. Find out what obstacles are in their way and remove them. Help them see the gap between your expectations and where they are. Then help them close that gap.
    4. Cut the fruitless branches. In the event you chose poorly or if outside influences have taken one of the members of your inner circle off course, you are to try to correct that. But if your efforts to do this have been ineffective and the gap remains, then you must act. It is better for you, the team, and the company as a whole, to cut this member from your inner circle than to continue trying in vain to bring them along. While this is certainly a decision that requires prayer and a lot of thought, it must be made.

Step Two In Developing An Inner Circle

This is the fourth post in a series about developing your own inner circle of leadership in your company. I am following the three-step process outlined in Dave Anderson’s How to Run Your Business by The Book. In my last post, we discussed how to identify your inner circle and how to intentionally invest in their development. Now we will turn our attention to the next step in the process – Give up power to go up higher!

You Cannot Do It Alone

If you have been in business for long, you already know that you cannot do it all alone! If you want to grow and expand your business (and the eternal impact that comes as a result), then you must learn to get more done through others rather than doing it all yourself.

Giving up control is tough for most business owners and leaders – even when it is a simple task. So asking them to give up real power and authority to anyone else is almost incomprehensible! Unfortunately, this very issue causes many entrepreneurs to fail (worst case) or stunts their growth (best case).

Give Up Power To Your Inner Circle

If we are going to avoid this issue, we must learn to give up power in order to grow. In the context of our inner circle of leadership, this is going to require us to give up more than just day-to-day tasks to them. We must be able to let go of some of the more executive tasks as well.

Of course, this is not a step to be taken lightly. Nor is it a step that should be taken quickly. We must slowly and methodically grow into this or we could run into serious trouble.

Examples From The Bible

Let’s take a look at a couple of examples of giving up power from the Bible. First, consider Acts 6:1-7. The early church ran into a situation where there was too much for the twelve disciples to do alone so they were forced to delegate some of the daily tasks to others.

Note verse 7 in particular – “So the preaching about God flourished, the number of the disciples in Jerusalem multiplied greatly, and a large group of priests became obedient to the faith.” As a result of their wise delegation, the church saw tremendous growth!

What about Jesus’ actions in Luke 10:1-12? Here He sent out 70 disciples and gave them power over demons and power to heal the sick. He gave them clear instructions about what He wanted done and how He wanted it done. What was their response when they returned to Jesus in verse 17? “They returned with joy!” What about Jesus’ response in verse 21? “In that same hour, He rejoiced in the Holy Spirit…” It looks to me like it was a success!

Practical Tips

What can we learn from Jesus’ example here? Here are some practical tips we can pick up from this passage.

    1. Give clear instructions and expectations – Jesus was very specific in His instructions to the disciples. When delegating to your inner circle, don’t expect them to know what you are thinking. Make clear your vision of the process and the expected results. This will help you to avoid many problems!
    2. Have them report back – Jesus did not just send them out and hope they did what He asked. He had them report back to Him with their results. We don’t know if there was a specific time frame for this reporting back, but that certainly would be helpful if it makes sense. This puts urgency in the process.
    3. Coach them upon their return – Jesus was clearly pleased with their results (v.21), but He also took the opportunity to coach them in verses 18-20. This is critical for their development and future growth.
    4. Celebrate success and build them up – As we see from verses 21, Jesus was excited about their progress. He praised God and “rejoiced in the Holy Spirit” when they returned. He also took an extra moment to build them up and strengthen their confidence in verses 22-23. Don’t miss this step if you want your inner circle to continue to grow!

What else can we learn from Jesus in developing our inner circle?

Step One In Developing An Inner Circle

In my last two posts, I described why you need to develop an inner circle of leadership. We looked at several compelling reasons you need an inner circle, including the example that Jesus set for us. I also identified and answered several common objections to this idea. Now that you are convinced that you simply must have an inner circle, let’s take at look at how you do it!

In this, and the next two posts, I am going to break this process into three simple steps using material from Dave Anderson’s book, How To Run Your Business By The Book.

The first step in developing your inner circle is to:

1. Identify and invest more into those with the highest upward potential

Identify Your Inner Circle

Let’s start with identifying the people with the highest upward potential. So, exactly how do you go about doing this? Well, first and foremost, I would pray about it. I would pray for wisdom and discernment as I reviewed my employees for prospects. Ask for Him to reveal qualities and characteristics that you may not already be aware of. Pray for patience as well. Jesus prayed all night!

Next I would look at your current leadership structure. The easiest people to choose are already in your key leadership positions. Hopefully, assuming you have these positions, the people you have here are trustworthy and have the potential you are seeking. Mutual trust is mandatory.

For me, it was fairly clear because I had been fortunate enough to have people in my key management positions that fit this role perfectly. Not only did they have the highest potential, but they also shared the same values and beliefs and were quickly bought in to the mission as I presented it.

Your situation may not be the same. If not, you may have to spend more time on this step. You also may see that you are not positioned well with your key people. While that is likely not something you can change quickly, it is certainly something you need to address over time.

Here are three keys to choosing these people:

    Ready – The people you choose must be ready to take on the additional learning and responsibility. Regardless of where they are now in their leadership growth process, they cannot be immature, unstable, or short-sighted. They need to be ready to take on the challenge you will place in front of them.
    Willing – Another requirement is that they must be willing, even eager to join this group. You do not want someone that you are constantly having to sell on the idea! They need to see the opportunity you are presenting and value it.
    Able – The actual level of each members’ ability to take this on depends on the general ability level of the group. While every member of the group does not necessarily have to be on equal ground with all of the others, they need to be close. If you have one potential member that trails the others by a significant amount, you may want to consider another path for them. Otherwise, they will likely hold back the progress of the group.

One note, it is my opinion that you may need to start with only one individual that IS the right fit rather than trying to force two or three others that are NOT a good fit. Think quality over quantity! Personally, I have a total of five. I am not sure there is a magic number, but I would not have many more than this. Intimacy is also important for this group.

Invest In Your Inner Circle

This step will be different for each leader, depending on the level of the members of the inner circle. Depending on your industry or your company’s mission, you may already have a ready-made path for leadership development. If not, you may have to create your own. The key here is to be intentional about their development.

Here are some simple steps to consider:

    Determine the gap – Look at where they are as a group right now. Look at where you see them in x number of years after you have invested in their development. Now try to plot out a path to close that gap!
    Gather material – Choose material that will reinforce your mission while moving them down the path you have chosen. Make sure it is not too far above or below their ability to absorb. Obviously, the internet is an almost infinite source of material! Consider joining a C12 group as one source!
    Schedule time alone with them – Jesus spent time with the crowds, but He also carved out time just for His twelve. He then carved out other time for the three. You have to do the same.
    Monitor your progress – Take time along the way to stop and check your progress. Document what you are doing. This will give you a sense of how far you have come as a group.
    Celebrate growth – Take time to celebrate your progress! While there is a lot of work to be done in this process, you need to enjoy the fruit of it as well!

Reconcile and Forgive Immediately!

This post is based on material from Dave Anderson’s book, How to Run Your Business by THE BOOK. It is the final post in a series of five in which we will address common character issues for leaders. The character issue we are addressing concerns the ability to reconcile and forgive immediately.

My Confession

I have a confession to make. In fact, I really do not even want to cover this subject. Unfortunately, I would feel even worse if I cut Dave Anderson’s five point list down to four and moved on! And so I plow on…

My confession is this – I have a backpack that I carry around most of the time that has a pocket on it just for grudges! These are not huge, unwieldy grudges that cause a sore back and aching muscles.

My Grudges

No, these are nice and compact little grudges that fit perfectly in the pockets of the backpack. They are very quiet grudges and do not make their presence known except in certain circumstances. Sometimes I forget they are even there.

These little grudges are born for me when someone local goes out of town to purchase a vehicle from a competitor. I do not have an issue when someone, even a friend, buys a car from another local dealer. I would love to sell everyone a car, but I know I will lose some deals. That is just part of doing business.

However, when I see a dealer’s drive-out tag from an out-of-town competitor on a local car, my blood boils. Just ask my wife. She cringes when she sees one, hoping I will miss it! Unfortunately, my radar rarely misses one of these!

I am completely wrong and embarrassed to admit it, but I cannot deny it.

Holding Grudges

Dave Anderson says that competitive business people are known for holding grudges. While this is certainly not an exhaustive list, he gives the following examples of when we might create these grudges:

  • When an employee makes a mistake
  • When an employee leaves the organization for reasons we do not like
  • When competitors take away our business (already mentioned above!)
  • When coworkers wrong us
  • When family members do not appreciate or support our career

So what is the problem with this? I am sure I am not the only person that carries these little grudges around. Some people carry bigger ones than I do! So if this is common, why do we need to address it? Why is the ability to reconcile and forgive – getting rid of these grudges – so important?

What Does Jesus Say?

Let’s take a look at Jesus’ own words. In His Sermon on the Mount, Jesus says the following:

So if you are offering your gift on the altar, and there you remember that your brother has something against you, leave your gift there in front of the altar. First go and be reconciled with your brother, and then come and offer your gift.
– Matthew 5:23-24

Later in the same speech, Jesus said this:

For if you forgive people their wrongdoing, your heavenly Father will forgive you as well. But if you don’t forgive people, your Father will not forgive your wrongdoing.
– Matthew 6:14-15

So what do you take from these words? Is this something we should take casually? Is this something we should just skip over? Or is this a topic that we should address immediately, with great urgency and effort?

Forgive and Reconcile

I believe there are two reasons for us to act now!

First, Jesus tells us to forgive and to reconcile. It really is that simple. If Jesus is this clear and emphatic about something, it is best we take heed and act on it.

Second, we are the one’s that are hurt by this practice. Even if we are completely justified in the way we feel, the other person is rarely aware of our feelings. Even if they are, I promise they do not think about it as often or for as long as we do!

Stop Chasing The Snake!

Think about the illustration of the venomous snake that bites you. Which do you attempt first – killing the snake or removing the venom? Too many Christian business leaders start chasing the snake to kill it, causing the venom to spread faster and leading to a quicker death. This simply makes no sense. This only hurts you, not the snake.

Dave’s Challenges To Us

Here are Dave’s challenges to us:

  1. Bring closure to past offenses. Identify amends you must make, with whom, and do it quickly.
  2. Practice forgiving quickly. Realize it is the responsibility of the more spiritually mature in a relationship to make the first move toward reconciliation and restoration.
  3. If someone continues to offend or hurt you, practice praying for them the qualities they seem to be lacking. This follows the Biblical promise to bless your enemies and the promise to receive a blessing in return.

Do You Give False Impressions?

False Impressions

When it comes to business, giving false impressions is a broad topic. While not exactly full-blown lying, this behavior dances close to the line. As we will see, it can happen in so many different ways…

  • advertising that makes customers think the deal is better than it really is
  • exaggerating one’s degree of involvement in a project to gain undue credit
  • leading a job applicant to believe there is more opportunity, compensation, etc. than is realistic
  • downplaying the damage done by a mistake made
  • deceiving a vendor to think you have a better offer from a competitor
  • using flowery language to cover the truth

A humorous example is the description taken from a Youth Specialties illustration about a family history album in reference to the family’s “black-sheep” Uncle George. George was actually executed by the state for murder. Here is how the family history described it:

Uncle George occupied a chair of applied electronics at an important government institution. He was attached to his position by the strongest ties, and his death came as a real shock.

False Impressions = Lies?

When you look at the exact language used in giving false impressions, it is usually not difficult to find truth in it. Giving false impressions is not eliminating the truth or even adding to it in a way that turns it into a lie. Instead, it is masking or painting the truth in a way designed to change how it is received by someone else.

It is not the same thing as an outright lie. This is likely why most people guilty of doing it do not see the harm in it.

What Does The Bible Say?

In order to ensure we are staying true to Scripture in our effort to strengthen our character as Christian leaders, let’s see what the Bible has to say.

Keep your tongue from evil and your lips from deceitful speech. – Psalm 34:13

This verse seems to clearly say we are to avoid deceitful speech. What exactly is deceitful speech? Let’s look at the following definition of deceive from Dictionary.com:

When you use this definition, it helps to clarify what we are to avoid…false appearance or statement. It is the false appearance part that trips us up most often. Whether by using language that misdirects or by omitting parts of the truth, we regularly face the temptation to give false impressions. Unfortunately, this behavior can destroy our witness as Christian business leaders.

Hypocrisy

Regardless of our reasons for giving false impressions, we must stop. It is this behavior that is one of the top reasons given by Christians and non-Christians alike when asked why they do not go to church. They give it another name – hypocrisy – but it is the same thing. Dave Anderson’s definition of hypocrisy is appearing to be on the outside, something you are not on the inside.

Jesus was hardest on the Pharisees for their hypocrisy. Do you not think it applies to us the same way?

Here are Dave’s tips on getting rid of false impressions:

  1. Stop any misleading advertising that you may be engaged in.
  2. Stop spinning the feedback you give to make someone feel they are doing better or worse than they really are.
  3. Stop misleading potential job candidates or employees about realities concerning their job advancement, compensation, etc.
