Why You Need Inner Circle Accountability!

(Originally posted on 10/17/11) – On two separate occasions during a recent 24-hour period, I had two members of my inner circle of leadership hold me personally accountable on mission-related issues. In both cases, they were “spot on” with their comments and delivered their message with perfect sincerity.

I needed the nudge in both cases, but was not exactly excited to accept their recommendations. At the same time, I knew they were right and I was glad they were comfortable telling me.

My Thoughts

As I thought about these situations, I simply thanked God for the privilege of being able to work with people of this caliber and the mutual trust we have established. I have had an inner circle in place for over five years and continue to see benefits!

Of course, my next thought was that I really needed to share this on my blog! So as a result, I am going to give you my reasons for having an inner circle. In the next post, we will look at some common objections people bring up when discussing this topic. I am also going to dedicate the next several posts after that to laying out HOW to develop your own inner circle. I will include some recommendations for additional reading material for further help.

Jesus’ Example

So, we will begin addressing the WHY by doing my favorite thing…looking at the Bible! Let’s consider how Jesus managed His three-plus year ministry on earth. We have to assume that He knew He was operating with limited time to establish an ongoing ministry that would continue after His death (and resurrection!). We can also assume that He would have the wisdom to know the best way to make that happen, right? So how did He do it?

Choosing Twelve

Well, He started with a crowd that was following Him from place to place for various reasons. In Luke 6:12-13, we see that He spent all night praying about who to choose for his small group of twelve disciples. It does not appear that He took this task lightly! The next morning, He chose His small group of twelve disciples from among the crowd.

His Inner Circle

Next, we notice in Mark 5:37, Luke 9:28, and Mark 14:33 that he called out three of the disciples from the small group to go deeper with Him. On several occasions, we notice that He spent additional time with these three, exposing them to opportunities that the other nine did hot have.

Benefits

I may be simple-minded, but I am one who believes if Jesus saw enough value in the process, then I should as well. However, in case there are some of you out there who need more convincing, I will keep going!

Let’s take a look at some of the benefits of developing this inner circle.

    You will learn in the process! – As you go through the steps I will lay out for you over the next several posts, you will realize that this process will teach you as you go through it. Not only will the members of your inner circle benefit from the increased development, you will also learn as you take the time to pour into them. If you are one who does not feel you need to learn, then please stop reading and click on the little red “X” at the very top right of your screen.
    You will raise the bar for all of your leaders! – Not only will those in your inner circle become better leaders, those outside of the inner circle will respond to the higher expectations. They will work to improve their performance and potential because you have shown them this is the way to get your attention.
    You will all gain strength! – While you may think your team members are all on the same page right now, by drawing a small number of them into your inner circle, you will increase the effect of their combined focus. Just like Ecclesiastes 4:12 says, “A cord of three strands is not easily broken.”
    You will gain accountability! – Just as I described in the introduction, we have established such a mutual trust in my inner circle that they feel comfortable enough to call me out. Whether we like it or not, we all need accountability!
    You will perpetuate your mission! – Just as Jesus did through his small group of disciples and, to a greater extent through his inner circle of three, you will exponentially increase the odds that your mission will continue long after you are gone.

Crisis – An Advisory Board In Action

advisory boardAs Christian business owners and leaders, we are virtually guaranteed to face a crisis in the course of doing business. In fact, the odds are we will face more than one.

Are You Prepared?

Depending on your experience, you may or not be prepared for it when it hits. If it is big enough, even your years of experience may not help. This is where the combined godly wisdom of a good advisory board is critical.

Advisory Board in Action

In a recent C12 advisory board meeting, one of the members shared the crisis he is currently facing in his business. His crisis was actually a conglomeration of several difficult issues involving family, business, and faith. To protect the innocent, I will not go into details!

The Crisis Defined

I will tell you that in all my years of business, I have not faced anything like this business owner is facing. It quickly became clear in the group that the same was true for the rest of the members. This situation was a doozy and had more hair on it than Bigfoot! Quite simply, there was no clear and easy solution.

It took the member 30-45 minutes to finally get all of the pertinent facts onto the table because he was so distraught over the situation. He bounced from issue to issue, trying to describe all the details. We were asking clarifying questions the whole time because he was so scattered in his thoughts and words. It was a painful effort just getting a clear picture of the whole situation.

Action Plan Established

From there, it was amazing to watch the minds of eight godly, Christian business owners jump into action. In a flurry of more questions, debate, and brainstorming, our advisory board group came up with a solid action plan for the member to execute.

Here are some of the advisory board contributions:

    1. Detailed the timeline for his action plan.

    2. Debated the best approach to each step of the plan.

    3. Outlined possible break downs in the plan and how to respond to them.

    4. Discussed the potential pitfalls to shortcutting various steps in the plan.

    5. Gave advice relating to legal issues he will need to further investigate.

    6. Tested our recommendations against Scripture throughout the process.

    7. Questioned him on various decisions he had made up to this point.

    8. Gave him contact info for key people that could meet various needs.

    9. Prayed over him and the whole situation – asking for wisdom, peace, strength, mercy, forgiveness, peace, and reconciliation for all parties involved.

Now Fully Prepared

At the end of the meeting, it was clear that the member was in better spirits and fully equipped to face the crisis head on. While, the tough time was still in front of him, he knew he was on the right path and had a solid game plan. He also knew that we would continue to pray for him through the process. That does a lot for one’s confidence.

Advisory Board Structure

I encourage you to contact C12 if you are interested in visiting a group meeting to get a feel for how it works. Of course, the C12 Advisory Board structure is not the only way to accomplish this process. In my conversation with Mark Cress a couple of weeks ago, he explained how his advisory board consisted of a unique blend of personalities and experience. This board is the actual Board of Directors for Corporate Chaplains of America (CCA).

Though there are some significant differences in the responsibilities of his board when compared to the C12 advisory board, the benefits discussed in this post are the same. An example of this is how the CCA board has played a critical role in creating Mark’s succession plan over the next several years. Their combined wisdom will ensure a smooth transition of leadership over CCA, as well as position the organization for significant growth in the future.

You Need An Advisory Board

The bottom line is that regardless of the size of your business, you need an advisory board. There are too many potential problems you could face that will require more wisdom and experience than you have. Whether you seek a paid advisory board or one that volunteers their time, you cannot afford to go it alone.

Consider these verses from Proverbs as your encouragement to get started:

Without guidance, people fall, but with many counselors there is deliverance.
-Proverbs 11:14

Plans fail when there is no counsel, but with many advisors they succeed.
-Proverbs 15:22

Finalize plans with counsel, and wage war with sound guidance.
-Proverbs 20:18

…wage war with sound guidance – victory comes with many counselors.
-Proverbs 24:6

2 Simple Ideas For Employee Recognition

Recently, I included the following brief message in our monthly employee newsletter. Read the message and then I want to explain how this fits into employee engagement through employee recognition.

    The following is an excerpt from Seth Godin’s blog:

    No organization cares about you. Organizations aren’t capable of this. Your bank, certainly, doesn’t care. Neither does your HMO or even your car dealer. It’s amazing to me that people are surprised to discover this fact.

    What are your thoughts at this point? Do you agree with what he says? Aren’t we part of a dealership “family” that cares about each other and our customers?

    The truth is we are not!

    The truth is (and Seth goes on to say this later in the blog) that only people care. Organizations, companies, and teams are incapable of caring, but the people that make up these groups are the ones that care.

    Here is the difference…if you think and act like the groups are capable of caring, then you are actually attempting to relieve yourself of the responsibility for caring. If everyone else does the same thing, then no one cares.

    If, on the other hand, every individual in the organization takes personal responsibility for caring, then it ends up looking like the entire organization cares.

    It is in this kind of organization that we all prefer to work. It is this kind of organization that draws customers. It is this kind of organization of which we can be proud.

Encourage Thinking Outside of Job

This message is one of many that I send in an effort to get our employees thinking outside of just doing their job and going home everyday. I want them seeing the world around them and getting involved…engaged.

Mission and Vision

Our company’s mission is to honor God by impacting the lives of our employees, customers, and community. Our vision statement is “Moving people.” This plays on the transportation theme in our business, but carries a deeper meaning as well.

As people movers, we want to take other employees, customers, as we as those in the community, and “move” them from their current position or circumstances to a better one – whatever that looks like.

Employee Recognition

I also want them to feel like they are a part of something bigger than themselves. Not only does this reduce the likelihood that they will leave to go to work somewhere else, but it also gives them fulfillment that we all so desperately need. A good way to do this is with employee recognition.

In addition to consistent communication through the employee newsletter and other methods, we created a couple of awards to reinforce this idea.

RPM Award

The first is called an RPM (Recognizing People Movers) award. This award recognizes anyone that has shown care for someone else by doing their job exceptionally well and going the extra mile. They are nominated by the other employees. We typically give out four to six of these awards in an average month. All of the award winners each month are put into a random drawing. We give the winner of the drawing a gift card for $100.

One example of a winner of an RPM award was a salesperson that responded quickly to a crisis with a customer. Something went wrong with a scheduled after-hours delivery of a new vehicle to the customer’s home and it did not happen. The problem was that the customer was an elderly lady that had to drive herself to the doctor the next morning. That new car was her only way to get there.

With little time to respond, this salesperson piled her family into the car and delivered the new car to the customer herself. This delivery was over two hours away and happened at 10pm…on her day off!

Lightning Strike

The second award is called a Lightning Strike. This award goes to someone that has shown extraordinary care for someone else. They have done this outside of the normal course of the job…often not even related to their job or our company at all. Each winner of this award gets a $100 gift card.

A notable Lightning Strike winner was a young member of our detail department. My brother received a call from a well-to-do older lady from his church. She asked about this employee by name. She wanted to know if he indeed worked for us. Sensing trouble, my brother answered that he did and then waited for the complaint.

Instead of complaining, she explained that she had been at McDonald’s earlier that morning, had placed her order, and went to pay. That was when she realized she had forgotten her wallet. As she stood there wondering what she was going to do, this employee stepped up and told her he would pay for her breakfast.

The kicker is that this position is an entry level position that is responsible for washing cars and therefore does not earn much money. Also, when the older lady asked the McDonald’s cashier if she knew our employee, she said she did not, but she did know that he had done that same thing on multiple occasions before!

On Track

These two forms of recognition are not all we do, but they do play a role in helping us to get our employees engaged in our mission and vision. As long as I keep hearing stories like these, I will feel we are on track!

Are You Willing To Ask For This Employee Feedback?

While focused on the issue of Employee Engagement, I ran across some very appropriate advice on the topic from Andy Stanley, Founder and Senior Pastor of North Point Ministries in Alpharetta, GA. In one of his podcasts on leadership, Stanley shared the way his organization values employee feedback. The difference in Stanley’s case is that he targets new hires for their unique perspective.

Automatic Systems

Stanley emphasized that the larger the organization is, the greater the need to build in automatic systems to help the leader stay connected to every employee. Since there is no realistic way for him to get around to every employee on a regular basis for feedback, he has put systems in place that assist him in maintaining high employee engagement in his organization.

Step Four: New Hire Feedback Process

The overall goal of this step is to get new hire employee feedback on the organization while they still have fresh eyes and can clearly see issues others may overlook.

One of the systems that Stanley has put in place is the three-month and one-year organization evaluation email to new hires. After three months on the job, and again at their one-year anniversary, every new hire gets an email from Stanley’s office. This email goes out automatically and does not require Stanley to initiate it.

This email gives the employee the opportunity to evaluate the North Point Ministry organization. It is not an employee review and is completely unrelated to the employee’s performance. Instead, it asks the employee to rate the organization and whether it meets, exceeds, or falls short of their expectations.

Every new employee is told about this email during orientation when they first start their job. They are told that they are in a unique position as they have fresh eyes for the organization. They will see things and experience frustrations that more tenured employees no longer see.

Fresh Eyes

I can certainly identify with this point. I have been in our organization for almost 20 years now. Quite simply, I miss a lot because it is too familiar to me. A new hire does not have that handicap. They are able to see things for what they are. They are more likely to be able to point out misaligned processes or unnecessary frustrations that others have simply accepted as the norm.

As new employees at North Point Ministries, they are told that the leadership wants to create an organization that is great for them to work in. If there are processes or policies that make their jobs unnecessarily difficult or keep them from enjoying their job, then the leadership wants to know about it. Only then can the necessary changes be made.

Evaluation Email Questions

Here are some of the key questions in the evaluation emails:

    1. Do you see anything we are doing that is off-mission or off-purpose?

    2. Do you see anything that frustrates you?

    3. Do you have a best friend at work?

    4. Do you have all the tools you need to do your job?

    5. Are you doing what we hired you to do?

Immediate Implementation

I like this idea so much, I am going to implement it in our organization as quickly as I can. Of course, just like the focus groups, if I get the employee feedback and do not act on it then I am wasting my time and the employee’s time. I am also destroying my credibility with them. I am determined not to let this happen!

While the results from implementing this process may not be immediate, I can truly see how it will bear fruit in the future. I am excited to see it work!

Should You Use Employee Surveys?

I have been focused on Employee Engagement recently. I have done a lot of research on the subject and I am finding some really good ideas. I fully expect to see some significant improvement in this area in our organization over the next several months. The problem is that I like to measure progress when I am investing this much time, energy, and resources into anything. How exactly am I supposed to measure Employee Engagement? I think one answer lies in employee surveys.

Employee Engagement Series

This is the fourth post in a series I am doing on Employee Engagement. In the first two posts, I described my plan for this series and I told you how I set the stage for my action plan with my employees. In my last post, I laid out my plans for hosting employee focus groups. In this post, I am going to tell you about the next step in my action plan for Employee Engagement – employee surveys.

Step Three: Employee Surveys

The overall goal of this step is to get employee feedback on a wide variety of workplace issues. The results should provide actionable information for improvement.

Jim Reese on Employee Surveys

During a conversation I had recently with Jim Reese, CEO of Atlanta Mission, he brought up the topic of employee surveys. I am familiar with typical employee surveys as one of our franchise manufacturers requires them once a year. However, Reese referred to employee surveys that were focused on employee engagement. This approach is different than I have seen.

Reese told me how he made it one of his first initiatives to survey his employees and volunteers at Atlanta Mission shortly after he arrived on the job. It was his desire to assess the current culture of the organization, find the problem areas that needed to be addressed first, and to establish a baseline for measurement of future progress.

Once his employees were surveyed for the first time, Reese determined what had to be done and which problem areas were most critical. He told us how the results from this first survey allowed him to prioritize his plans. He acted quickly on the major issues and saw clear improvement.

He emphasized that we should act quickly, but not to expect overnight success in all areas. He saw some immediate successes, but he also said he is still working to improve some of the issues revealed on that first survey. It is several years later and Atlanta Mission is still using this employee survey process.

Goals For Employee Surveys

Taking Reese’s goals, and adding one of my own to fit my own plans, I came up with the following goals for this step:

  • Assess the current culture of the organization
  • Find the problem areas that needed to be addressed first
  • Establish a baseline for measurement of future progress
  • Validate feedback gathered during focus groups

Experts with Employee Surveys

Reese put me in touch with another gentleman named Al Lopus. He is CEO of an organization called Best Christian Workplaces Institute (BCWI) which conducts the surveys for Atlanta Mission. When I talked to Lopus, I found that he had decades of experience in creating employee surveys and he seemed to know exactly what I was looking for. I realized I was hearing about the answer to my measurement problem.

Unlike most employee surveys I have seen, the BCWI survey is created with the Christian organization in mind. There is even flexibility to custom-tailor their survey to your specific organization. This is especially helpful since I do not feel our company fits the normal mold in our industry!

There are plenty of options out there for executing employee surveys. You can find turn-key programs and do-it-yourself products, as well as anything in between. I will be using the BCWI product and I will let you know how it goes.

8 Steps to Great Employee Focus Groups

Are your employees fully engaged? Are you interested in getting to the point where you can answer “Yes!” to that question without hesitating? If so, you need to follow along with me in this series on employee engagement. Today, we will look at steps to hosting great employee focus groups.

Employee Engagement

As I said in my last couple of posts, I have seen a lot of material on employee engagement lately. The more I have seen on this topic, the more I have realized how much our organization needs to improve. I assume many of you have the same needs.

I have taken the various sources of the material I have seen or heard and I have condensed into a fairly simple action plan that I am going to follow over the next several months. I am going to explain my action plan in this series and then I am going to implement it, keeping you informed of my progress as I go.

You will hear about the wins and losses, the good, the bad, and the ugly! Hopefully, this process will help you implement similar employee engagement efforts in your own business.

Step Two: Employee Focus Groups

The goal of this step is to sit face-to-face with every employee and get their honest feedback on how you might work to improve the workplace. Make sure to consider all of the factors described below in making this step successful.

The ideas for this step came from a conversation with Michael Hyatt and several other commenters on his blog. You can read the two posts (and the comments on each) Here and Here.

Keep in mind, as I described earlier, I have not yet executed the following steps in my employee engagement plan. I am telling you about them before I implement them, but they have been used successfully by others I trust and respect. I will follow up with the results in a future post.

Hosting Employee Focus Groups

Here are the eight steps:

1. Make the setting an informal one. Make sure you have food and hold the gathering in a comfortable environment. If possible, meet somewhere other than where other meetings take place. If that is not possible, find other ways to soften the environment.

2. Make the employees feel safe. Managers should not be present. Depending on your structure, you may want to add a meeting or two of only managers. Regardless, the employees in each meeting need to feel safe, free from repercussions from their comments. They need to know they will not be shot for telling the truth.

3. Keep it simple. Don’t go in with pages of questions! Michael Hyatt recommended using the four questions below.

  • What does your ideal Saturday (day off) look like?
  • What do you like about our company that you hope never changes?
  • Where could we improve?
  • If you were the CEO for a day, what is one of the first things you would change?

4. Take notes. Everyone knows you cannot possibly remember all of their suggestions. Take pen and paper and show them you are sincere about getting every last suggestion or idea down on paper. Ask clarifying questions as you do so.

5. Review your notes with them. At the end of the meeting, hit the highlights of what you have written down. Show them that you have truly been listening. Make sure you correctly interpreted their comments. Add any necessary clarifications at this time.

6. Quickly implement as many ideas as you can. There is nothing you can say that will prove your sincerity better than implementing ideas you were given in this meeting. Show them that you are genuinely interested in their needs and you will earn their hearts!

7. Communicate the implemented ideas across the company. Even if you don’t implement something from everyone, when someone in another department hears about something you implemented from another department, they will still feel like they were heard.

8. Make this an ongoing process, not a one-time thing! Everyone needs to know this is not just a one-time idea you had. They need to know this is part of how you do business from now on. Don’t allow these meetings to get stale over time. Freshen them up by mixing up how you execute it each time, but just make sure you continue to get in front of them and listen!

What Joe Paterno, The Titanic, and Christian Business Have in Common?

In a little more than a couple of months, we will recognize the 100th anniversary of an incredible disaster. It was just before midnight on April 14th, 1912 that the “unsinkable” Titanic sank, taking with it the lives of over 1,500 victims. Though there are very few people alive today that were alive then, this is not an event that will soon be forgotten. It has been the subject of multiple movies, books, and innumerable lessons on pride.

Even so, I still there is something we can learn from this disaster, as it relates to Christian business and life in general. I have done some very quick “Google” research on this disaster and I think there are some points about which you may not know.

Details of the Titanic

The Titanic was built by 3,000 workers over a three year period leading up to its maiden voyage in 1912. It was built alongside two near-identical sister ships, the Britannic and the Olympic. At a cost of roughly $7.5 million in 1912 (roughly $400 million to build today), she weighed over 66,000 tons. She was roughly four city blocks long and ten stories tall. It took roughly 3 million rivets to put her together (this was before arc welding).

All in all, it is clear that a lot of time, energy, and money went into the construction of this feat of engineering. Unfortunately, the wonder it created did not last long as it sank on its maiden voyage, less than 5 days after departure. So what is the lesson here? What is the most likely cause of this disaster and how does that apply to us in business or life?

More Titanic Information

Well, what is not as well-known about the Titanic incident concerns its construction. Let me add some facts to the story and then we will analyze the lesson.

When the Titanic was under construction, steel was fairly new as a replacement for iron in constructing ships. Steel was much stronger and therefore preferred as material for the rivets that held the ship together. Unfortunately, due to several factors, there simply were not enough steel rivets available. Therefore, iron rivets were used in the less critical areas of the ship’s hull.

Short-Cut With Materials?

The problem was that the iron they used was not the top quality available. As a result, it contained high concentrations of slag. This slag, when exposed to icy salt water, can make the rivets more brittle and prone to fracture. This problem turned out to be critical when the Titanic hit the iceberg.

Original assumptions about the cause of the sinking caused experts to expect a large gash in the hull of the ship when it was finally discovered. Instead, they found six slits between the bow plates where the rivets had failed to hold. It turns out, when all the facts are considered, that the decision to use sub-par materials is most likely the cause of the loss of over 1,500 lives.

Joe PaternoSo what does this have to do with Joe Paterno? Even more important, what does it have to do with us as Christian business owners and leaders?

Joe Paterno was a great coach. There is no arguing that. He left a legacy of excellence that many will aspire to emulate. He turned many boys into men and brought immense success to the Penn State football program. He was an intense coach and deserves full recognition for his success.

Tarnished Career

But when Paterno made the decision, for whatever reason, not to apply the same intensity to the investigation of his assistant coach’s alleged crimes when they came to his attention, he made a critical mistake.

Call it a lapse in judgment. Call it an oversight. It really does not matter what you call it, it was a mistake Paterno wished he could undo. It was a mistake that has now tarnished an otherwise brilliant 62 year career.

Application to Christian Business

When you consider all that we have invested in our businesses – for most it is a huge amount of time, energy, and money. While maybe not Titanic proportions – it is a lot to us.

Yet, even if we are fortunate enough to last for decades and build a business that garners praise and renown for our integrity and adherence to our principles, it only takes one small decision to wreck it. It only takes one rivet of sub-standard quality to sink it.

While we are clearly forgiven when we make mistakes like this, we cannot undo the damage done. It is much like hammering nails into a fence post. You can remove the nails, but the holes remain.

Higher Expectations

God has given us a privilege and a responsibility as Christian business owners and leaders, but to whom much has been given, much is expected. We must be diligent to live up to His expectations. We cannot forget that we not only represent our own names and reputations, but we also represent Him.

I encourage you to remain diligent in your decisions and the way you operate in business. No matter how small the decision appears, do not give into the temptation to take a short-cut or compromise the truth. It is never worth it.

Let’s play make-believe!

Let’s assume that you are going to start your own retail business! This will not be a business like any business you have seen before. It will be awesome! It will trump every other business like it for 100 miles…maybe even in existence.

Characteristics of the Business

Let’s talk about the characteristics of your business. People will be treated with honor and respect. Prices will be fair and service will be thorough. Communication will be clear – among employees and with customers. Follow up will be speedy. Christ will be honored in your business!

As you plan how these values will be lived out, you decide that you will give customers freedoms they have not experienced at other similar businesses. You will include home delivery of your products and will provide loaner products while you are servicing the customers’ products. Your company will make personal phone calls to customers to verify good service. People will feel warmly welcomed the moment they enter your business.

With your planning completed, you start the business with excitement!

Your First Employees!

Then you hire your first batch of employees. They don’t carry the same dream. They don’t have the same level of passion. They don’t understand your frustration when they forget to greet a customer or make a follow-up call.

So, what is the problem? Are the employees the problem? Is your dream the problem?

Consider the following…You are the ONLY one carrying the DNA you want for the company!

Great Leaders know that you cannot merely assign tasks to be checked off. Other people do not “get” your dream by contact. More is required to “infuse” the DNA throughout the company!

Great Leaders do the following with their people…


    1. Take time to explain “What” they feel deeply about
    2. Take time to explain “Why” they feel deeply about it
    3. Show teammates “How” to live that out
    4. Appeal to the employee’s desire to be a part of something bigger
    5. Make a hero out of those who rise to the occasion

Their Choice, Your Influence

Sure, the employee has the final decision…“Will I or won’t I live out all that it means
to be a part of this organization?” They can certainly choose to follow your lead or not. You cannot force them.

However, effective leaders challenge and inspire their staff to become bona fide DNA Carriers. If you want to be an effective leader, you need to commit to the time and energy necessary to graft your DNA into their bloodstream. If you do this, your business can be all you want it to be.

Must Do: Personal Goal Setting With Employees!

This past Saturday morning, I participated in what is likely the most powerful meeting I have seen in my history with our company! I know those are strong words, but I can back them up. In fact, if you asked any of the other participants, they would confirm it for me. The purpose of this meeting was to allow everyone in our Sales Department to share their own personal goal setting results for 2012.

Brief History

Before I go into detail about what made the meeting so powerful, I want to give you a brief history of what led to it. Back in October, as I have mentioned often in this blog, I attended the Catalyst Conference. I learned more during this conference than I have at any other I have attended.

personal goal settingToward the end of the conference, every attendee was given a cardboard cut-out of a “call-out” like you would see in a comic strip or cartoon (see picture at left). We were told to write on this cardboard call-out any commitment(s) we were making as a result of what we had heard during the conference. Then, at the end of the last session, we were all to hold up our call-out commitments for everyone to see.

Applied to Work

Because I thought this was a great idea, I brought a blank one back to work with me. We had duplicates made and gave one to every employee in the sales department. Everyone was told to come back a week later with their personal and professional goals written on the cards, ready to present them to the group. We gave examples of what they might write, but left it wide open.

All week, our sales managers worked with the salespeople in planning their performance goals for 2012. They also helped the salespeople think about their personal goals, asking questions to help prod them to think bigger. We encouraged them to “Get A Bigger Frying Pan!” as it related to their performance as well as how that could impact their lives outside of work.

Exceeded Expectations

I have to be honest, knowing that many of these people had never spent any time planning out their income, performance, or personal goals before, I was not expecting much. I was hoping for a few bright lights to make the exercise worthwhile. Even then, I was not convinced I would not be disappointed. My expectations were not reflective of the quality of the people, just their lack of experience with this kind of thinking.

As I alluded to at the beginning of this post, I was flat blown away. Folks, I simply cannot describe to you the power I saw in this exercise. This is one of those times where my vocabulary and lack of professional writing skills fails me (and you)! I just cannot do it justice.

Genuine Personal Goal Setting

What I witnessed was a group of 25-30 co-workers pour their hearts into sharing with the group what their real desires were for the new year. I saw souls bared and masks removed. I saw people looking to others for true acceptance and encouragement, seemingly without fear of rejection. I saw real, raw life goals come out in virtually every single presentation.

One young lady shared that she had been in a bad car accident over a year ago and only recently began driving again due to severe anxiety and fear. Her goal: to make enough money this year to buy a car for cash…not only for the purpose of having a car, but to overcome the fear and put it behind her.

Another young man has been unable to be involved at all in the life of his 5 yr old son until the past few months. His goal: to make enough money to be able to take that son on vacation for the first time ever.

One of the older salesmen has set a goal for increased income so he can better support a local family of 14. The unusual part is this: he is not related to them. He simply wants to give back out of his abundance.

Use This Idea!

personal goal settingI could go on and on, but I do not have the room here. Trust me that I witnessed the early signs of some lives changing in significant ways. I must encourage you in the strongest words possible to take this idea and implement it. It is simple and virtually free, but the effects can be monumental.

How To Measure Spiritual Value Added

spiritual valueAs owners or leaders in Christian businesses, we should be looking at our businesses from an eternal perspective. Profitability is a must and team development is critical to our success, but the impact we have on eternity (spiritual value) should be our primary concern. Quite simply, nothing else will last.

Spiritual Value Added

When all is said and done and we stand in judgment, nothing material from this world will count. Only what we have done that survives the fire will matter. While there are no metrics that fully capture this eternal impact we desire, I believe we must do the best we can to track our efforts in this area. Let’s look at Spiritual Value Added (SVA) from C12’s Tri-Value model.

As the final component of the Tri-Value Model from the C12 Group, SVA consists of three elements (a.k.a. “The Three S’s”)”

    1. Salvation – those coming to know Jesus for the first time
    2. Sanctification – helping believers to grow or be strengthened in their faith
    3. Service – giving money or service to those in need, especially the “least among us”

Each of these elements requires different actions from us. Each has different results that we can expect. If we are serious about evaluating our performance from an eternal perspective, then we need to measure both our actions and the results they produce. We need to do this for each of The Three S’s!

Salvation

Let’s first look at Salvation. The first thing we must realize about this element is that we cannot make it happen! Nothing we can do will save anyone…that is the job of the Holy Spirit. At the same time, we certainly can make sure that we are spreading the Word – teaching people about the gospel message. Here are a couple of examples of when this could happen:

    1. Chaplain is given permission by employee to share the reason for his faith
    2. Gospel-centered devotion is shared with all employees
    3. Gospel is shared at company-sponsored Boy’s & Girls Club Christmas party
    4. New Testament given as gift after a transaction with a customer

Rate you and your team are doing in this area on a 1-10 scale compared to your potential. You will also want to have a system to gather the results – those who actually turned their lives over to Jesus. This is probably the most difficult to track because you may never find out about some decisions. Other times you may have just planted the seed and someone else will be there to see it harvested. Regardless, start counting those you are aware of and see what happens.

Sanctification

The next “S” is Sanctification. The activities in this area can range from Bible studies or classes offered to employees, customers, or anyone you choose. Any work done to teach, strengthen, or support believers in their walk with Christ should be counted here. Some examples include:

    1. Lunch-and-Learn video series offered to employees, customers, vendors
    2. Small group studies held at lunch or before/after work
    3. Classes offered to employees and their families on financial or marriage issues

Again, rate you and your team on a 1-10 scale compared to your potential. For the results in this area, you want to count how many people participated.

Service

The final “S” is Service. There are many ways you and your team can give to those in need. Get creative and include as many employees as possible. While it may be easier to just write a check at the end of the year and be done with it, you will miss incredible blessings if you do. here are some examples:

    1. Sponsor a Thanksgiving meal at a local shelter & enlist employees to volunteer
    2. Sponsor a team of employees in a local event like the March of Dimes walk-a-thon
    3. Sponsor a kids organization with Christmas toys & let employees do the shopping!

Rate yourselves on a 1-10 scale the same as before, comparing your actions with your potential. The results here are fairly easy to track. Whether you count the money given in dollars or percent of net profit, either works. I would also count the number of man-hours your employees log.

So there it is – Spiritual Value Added – the final component of the Tri-Value model series. Get started evaluating your performance and let me know how you are doing. If you are at all disappointed at your current performance, remember this is not a sprint! Just decide to make a change for the better and get on your horse and ride!
